You could do a regular kydex sheath and then superglue leather with all pouches etc stitched in. That way you have the stability of the kydex body but the easiness of sowing on the pouches and snaps on the leather.

This is what I heard some knife maker (maybe on USN or Youtube, dunno) say: Teflon washers are supposed to become smoother on gritty (poorly machined) surfaces since the grit makes grooves in the washers that then allows the washer to ride over the grit. Unlike bronze that won't groove to the same amount and therefore will continue to hit the gritty parts of the knife.
